Camunda 8 deep dive: process testing and release engineering

Build layered tests for decisions, workers, connectors and complete process paths, then promote a traceable release.

1. Define the release bundle

Version BPMN, DMN, forms, element templates and worker code together in a release manifest. Record the execution target, connector runtime and supported client versions. Keep credentials and environment-specific endpoints outside the committed model bundle.

Pin decision and form bindings deliberately where supported. A process definition version alone does not identify every executable dependency if it resolves an uncontrolled latest decision, template or worker implementation.

2. Test pure logic first

Unit-test validation, result mapping and idempotency-key construction without a running cluster. Evaluate DMN boundary values, no-match cases and overlaps against the declared hit policy. Include wrong types and null values rather than testing only ordinary examples.

Mock the downstream service for worker tests, but assert the submitted operation key and the result mapping. A mocked success cannot establish real authentication, remote idempotency or compatibility with the deployed connector runtime.

3. Exercise process behaviour

Choose the process-testing facilities supported by your Camunda and SDK version; newer Camunda Process Test tooling and older Zeebe-oriented testing approaches are not automatically interchangeable. Deploy the required resources into a test environment, start an instance and assert observable element states and outputs.

Cover approval, rejection, missing evidence, a business error, a technical incident and a timer or message race. Where testing tools support controlled job completion, message publication or time advancement, use those facilities to make tests reproducible. Check supported BPMN behaviour against the target runtime.

4. Add real sandbox integration checks

For REST connectors, use an authorised sandbox service and test credentials, secret resolution, TLS, network access and unexpected response types. A design-time template does not execute a connector; verify that the runtime is present and can reach the intended destination.

Simulate a timeout after the remote side effect, repeat the request with the same operation key and verify the remote record. For inbound integrations, send early and repeated messages and inspect the correct waiting instance. Keep logs redacted and do not use production customer payloads.

5. Promote reviewed artefacts

Run validation and tests before deploying the reviewed bundle to staging. Smoke-test a representative journey there, then promote the same artefacts with controlled environment configuration. Keep deployments authenticated and restrict who may publish to each cluster.

Check compatibility with existing instances and workers before release. A new deployment can change which definition new starts use while old instances remain active on an earlier version. Define whether rollback means selecting an older definition for new starts, reverting workers or executing a supported migration; those are distinct actions.

6. Record acceptance evidence

Store expected paths, tested resource versions, run identifiers and external reconciliation results. Set operational acceptance criteria such as bounded incident growth and downstream capacity using the actual service requirements, not invented universal performance figures.

Do not equate a green validation screen with production readiness. The release gate should demonstrate recovery, authority checks and compatibility as well as the happy path. This manual outlines a testing method, not evidence of an installed or certified KaribuTech Camunda deployment.
